There is a scene that plays out in enterprises around the world on a near-weekly basis. A team spends three months building an AI pilot. It works beautifully in the controlled environment they built it for: clean data, hand-picked use cases, enthusiastic early users, a compelling demo for the executive team. The presentation goes well. Leadership is impressed. Everyone agrees it should move forward.
Six months later, the pilot is still a pilot. It never got integrated into the systems people actually use. The data in production turned out to be messier than the data used for the demo. The legal team raised compliance concerns that nobody had anticipated. The team that built it has moved on to the next pilot. This is not a fringe experience. According to IDC research conducted with Lenovo, 88% of AI proofs-of-concept never reach wide-scale deployment. MIT research puts the figure at 95% of enterprise AI initiatives failing to deliver measurable business value. You can debate the exact number, but the direction is unambiguous: most enterprise AI investment is producing impressive demonstrations, not operational outcomes.
Understanding why this happens — and what the minority of successful organisations do differently — is one of the most practically important questions in enterprise technology right now.

The uncomfortable implication of this framework is that most enterprise AI investment is concentrated in the 10%: model selection, fine-tuning, prompt engineering, and benchmarking. The 70% — the change management, the workflow redesign, the cultural preparation — is frequently treated as something that can be figured out later, after the technology is ready.
It cannot be figured out later. It is the determinant of whether any of the other investment delivers value. BCG data shows that AI leaders achieve 1.5 times higher revenue growth and 1.6 times greater shareholder returns than their laggard counterparts. But they aren't leaders because they chose better models. They're leaders because they invested in the 70%.
The Data Infrastructure Problem Nobody Talks About Honestly
There is a conversation that happens in almost every organisation before an AI project gets approved, and it usually goes something like this: someone asks whether the data is ready, and someone else says it is mostly good and can be cleaned up as part of the project. Snowflake's 2025 research surveying 1,900 enterprise leaders found that 92% of early AI adopters reported their investments were paying for themselves — but the consistent differentiator was a robust data foundation built before deployment. The organisations struggling most were not the ones that chose the wrong AI vendor. They were the ones that tried to build on a data foundation that was not ready.
What the 12% Who Succeed Actually Do
Only 27% of organisations have successfully moved generative AI from testing to real-world implementation, according to Concentrix and Everest Group research across 450 enterprises in 2025. Within that group, a much smaller set — roughly 12% by some measures — have moved to genuinely scaled, multi-function production deployments that are delivering measurable ROI.

One finding from the 2026 research is worth paying particular attention to for any executive deciding how to structure their AI capability. Concentrix and Everest Group found that 63% of organisations now favour a hybrid model — combining in-house development with external partnerships — to accelerate scale and reduce execution risk. This is a significant shift from earlier years, when many large enterprises defaulted to either full in-house builds or pure vendor dependency.
The reason for this shift is practical. No single organisation can master every layer of infrastructure, compliance, and skills in isolation — particularly as the stack evolves as rapidly as AI infrastructure does right now. The organisations that try to build everything internally typically take too long and underinvest in the domain expertise that makes AI useful in specific industries. The organisations that rely entirely on vendors end up with systems that don't fit their actual workflows and data environments.
The Hybrid Model in Practice
The hybrid model that is working for leading enterprises looks like this: internal teams own the business problem definition, the data strategy, and the outcome metrics. External partners bring the AI engineering depth, the MLOps infrastructure, and the production deployment experience that internal teams typically lack. The collaboration is highest-value when both sides are genuinely involved throughout — not when the external partner disappears after delivery and the internal team has to maintain something they didn't fully understand.
Strategic partnerships of this kind are reported to be twice as likely to succeed as purely internal AI builds, according to the MIT State of AI in Business report. The reason is straightforward: internal teams understand the problem; external specialists understand the solution architecture. Combining that knowledge produces something neither could build as effectively alone.
The ROI Timeline Is Real — But It Requires Patience
One of the reasons AI pilots get abandoned is that decision-makers expect results on a timeline that does not match how AI deployment actually works. A pilot can show promising accuracy metrics in weeks. A production deployment showing measurable business impact typically takes 12 to 18 months when you include the data preparation, integration, adoption, and stabilisation phases.
The Wharton report found that four out of five enterprise AI leaders see their investments paying off within two to three years — not two to three months. Research from VentureBeat and industry analysts suggests that by month 12 of a well-executed production deployment, organisations typically see 200 to 400% ROI. The enterprises that abandon at month three because they haven't seen those returns yet are not failing because of their AI strategy. They're failing because of their patience.
The Deloitte 2025 enterprise AI survey captures the state of the market well: worker access to AI rose 50% in 2025, 66% of organisations report productivity and efficiency gains, and the number of companies with significant projects in production is set to double within six months. But only 34% are truly reimagining the business — moving beyond efficiency improvements to fundamentally new ways of creating value.
That 34% is where the durable competitive advantage is being built. And the gap between them and the organisations still running isolated pilots is widening with each quarter. Every day an AI project sits in a proof-of-concept state, the organisations that have moved to production are compounding their advantage — reinvesting AI-driven returns into stronger capabilities, planning to spend 64% more of their IT budget on AI than their laggard counterparts according to BCG research.
One Question Worth Asking Before You Start Your Next Pilot
There is a question that enterprise AI veterans recommend asking before committing to any new AI initiative, and it cuts through a lot of the strategic noise.
It is this: "If this pilot works perfectly, do we have the organisational will and technical capability to scale it to production?"
Not "could we" — but do we, right now, have the data infrastructure, the integration pathway, the business owner, the change management plan, and the governance framework that a production deployment would require? If the honest answer is "we would figure that out if the pilot worked," the project is likely to join the 88%.
The organisations making AI work at scale are not smarter, better-resourced, or luckier than the ones still running pilots. They just asked that question earlier — and used the answer to build the foundations before they built the model.
